What you will learn: Apply workflow design frameworks to a real recruiting challenge using structured templates. Practice making decisions about where to use AI, where to keep human judgment, and how to measure success. Build confidence by completing a full workflow design.
You've learned the concepts. Now it's time to apply them. In this session, you'll work on a real recruiting challenge--either one from your organization or one we'll provide. You'll use structured templates to map your current state, redesign for efficiency and fairness, identify AI opportunities and human touchpoints, and design a measurement system.
This is a hands-on project, not a lecture. You'll work individually or in small groups. The templates provided scaffold your thinking so you don't start with a blank page. By the end, you'll have a design document that you could actually take back to your organization and implement.
[THE CHALLENGE SELECTION PROCESS]
Start by identifying your challenge. Good recruiting challenges have these characteristics:
- They cause pain: The challenge frustrates you or your team. It wastes time, produces poor quality, or creates fairness concerns.
- They're specific: Not "our recruiting is slow" but "our engineering screening is too slow because we get 200 applications for five roles."
- They're actionable: They're within your influence to change, not constrained by factors outside your control.
Examples of good challenges:
"We have high no-show rates for first-round interviews with campus recruits. Candidates schedule, then don't show up. This wastes hiring manager time and makes candidates frustrated."
"Our offer acceptance rate is 60 percent. We're losing candidates to competitors after we offer. Some candidates accept and then back out days before they start."
"Referral candidates move through our process in one week; non-referral candidates take four weeks. This creates inconsistency and might bias our hiring toward people with existing networks."
"Our first round of interviews is taking too long because each of five interviewers is assessing the same skills. We're wasting interview time and creating inconsistent feedback."
Once you've selected your challenge, write it down in one or two sentences.
[MAPPING YOUR CURRENT STATE]
Use the workflow mapping framework you learned earlier. Create a visual diagram of your current process for this challenge. Include:
- What's the starting point? A candidate applies? You reach out? A referral comes in?
- What are the steps? List them in order. Include all decision points (where candidates might advance, be rejected, or be held).
- Where do bottlenecks occur? Where do candidates wait? Where is work held up?
- How long does each step take? Include both process time and wait time.
- Who's involved? Recruiter, hiring manager, interview panel, others?
- Where's the handoff risk? Where does information get lost or misunderstood?
Document the current state fully before you start redesigning. This is your baseline.
[IDENTIFYING IMPROVEMENT OPPORTUNITIES]
Now look at your current state map and ask:
- Where is cycle time longest? Where do candidates wait the most?
- Where are decisions unclear or inconsistent?
- Where could process redesign (not AI) eliminate bottlenecks?
- Where would AI add genuine value--supporting human judgment, reducing volume on a scarce resource, or improving consistency?
- Where is human judgment irreplaceable? Where should you protect human touchpoints?
For each opportunity, write: (a) what you want to improve, (b) whether it's a process problem or decision problem, (c) whether AI could help or if it requires process redesign.
[DESIGNING THE IMPROVED WORKFLOW]
Now design your new workflow. Use the same diagram format. Show:
- Parallel paths where appropriate (so candidates don't wait sequentially)
- Identified human touchpoints where judgment is essential (with notes about what information they need and what criteria they're assessing)
- Automation or AI where it supports decisions without replacing judgment
- Measurement points (where you'll gather data on efficiency, quality, fairness, experience)
- Simplified handoffs or eliminated unnecessary steps
- Information flows showing what data moves where
Your new workflow shouldn't be dramatically different from the current state unless the challenge is severe. Modest improvements are more likely to succeed than radical redesigns.
[DEFINING MEASUREMENT]
For your new workflow, define metrics you'll track:
- One efficiency metric (speed, resource utilization, or cost)
- One quality metric (retention, performance, or promotion)
- One fairness metric (conversion rate by demographic group or time-in-process by demographic)
- One experience metric (NPS, satisfaction, or recommendation)
For each metric: What's the current baseline? What's your target after the change? How will you measure it? How frequently?
Common mistakes in workflow design projects:
Over-automation: Designing to automate everything possible rather than strategically placing automation where it adds value without replacing judgment.
Ignoring stakeholder perspective: Designing a workflow that works from your perspective but that hiring managers, screeners, or candidates don't like or won't use.
Underestimating change management: Designing a great workflow but failing to consider whether your team will actually adopt it.
Misaligned incentives: Designing a workflow that achieves your objective (speed) at the cost of something else that matters (quality, fairness).
[PRACTICE PROMPTS]
- Select a specific recruiting challenge from your organization. Write it in one sentence. What makes it a problem? How does it affect hiring?
- Map your current workflow for this challenge using the template provided. Include cycle time, decision points, handoffs, and bottlenecks.
- Identify three opportunities for improvement. For each, specify whether it's a process problem or decision problem, and what solution you'd pursue.
- Design your improved workflow. Show parallel paths, human touchpoints, automation, and simplified handoffs.
- Define your measurement approach. What metrics will you track? What are your baselines? What are your targets?
- Start with a real, specific challenge that causes pain and is actionable.
- Map your current state completely before redesigning.
- Look for opportunities to simplify handoffs, create parallel paths, and redesign processes before introducing AI.
- Be intentional about where you use AI--to support decision-making, reduce volume on scarce resources, or improve consistency. Not to automate everything.
- Identify human touchpoints where judgment is essential and ensure they're supported with clear criteria and relevant information.
- Define measurement upfront so you can assess whether your design achieves your objectives.

Design Document: A comprehensive description of a workflow, including current state, improvements, roles and responsibilities, measurement, and implementation approach.
Stakeholder: Anyone affected by or involved in the workflow. Includes recruiters, hiring managers, interview teams, candidates, and others.
Change Management: The process of helping people adopt new ways of working. Includes communication, training, and change leadership.

[WORKFLOW DESIGN PRINCIPLES]
When designing an AI-assisted workflow:
- Identify the specific challenge. Be precise. Not "improve sourcing" but "reduce time finding senior ML engineers."
- Map current state. What are you doing now? What's working? What's not?
- Identify where AI can help. Screening? Sourcing? Interview prep? Be specific.
- Design human touchpoints. Where does human judgment still matter?
