The goal is not to become a procurement expert. The goal is to understand pricing models well enough to make smart decisions and avoid surprises.

Before we begin, I encourage you to think about tools your team currently uses and how they are priced. By the end of this session, you will understand different pricing models and how to evaluate them.

Purpose

AI tools are priced in different ways. Understanding these models helps you predict costs, compare tools fairly, and avoid surprises.

This lesson covers common pricing models and how to evaluate them.

Why This Matters for Managers

A common mistake is focusing only on unit price ("This costs $10/month per user") without understanding the full cost structure. You might end up paying more than expected, or you might choose the wrong tool because you misunderstood the pricing.

The stakes include:

  • Budget (you need to know what you are committing to)
  • Tool selection (pricing model affects whether a tool is viable for you)
  • Scaling (costs might explode as you scale)
  • Negotiation (understanding pricing helps you negotiate better terms)

Your job is to understand pricing thoroughly before committing budget.

Common AI Tool Pricing Models

Model 1: Per-Seat Pricing

How it works:

  • Price per user per month
  • Everyone who uses the tool pays the same amount
  • Example: $20/user/month. If 10 people use it, cost is $200/month

Pros:

  • Predictable cost
  • Easy to scale up or down
  • Fair if everyone uses the tool equally
  • No surprises

Cons:

  • Can be expensive if everyone needs access
  • If many people use it lightly, you are overpaying
  • Encourages limiting access to reduce cost

When it makes sense:

  • Team tools used by everyone daily (collaboration, communication)

Model 2: Usage-Based Pricing

How it works:

Model 5: Hybrid Models

Many vendors combine models:

  • Per-seat + usage: $10/user/month + $0.01 per API call above threshold
  • Tiered + usage: Different usage allowances at different tiers
  • Tiered + support: Higher tiers include better support

These require careful analysis to understand total cost.

Evaluating Pricing Models for Your Situation

Step 1: Estimate Your Usage

To evaluate any model, you need to estimate:

  • How many people will use this tool?
  • How often will they use it?
  • For API/usage-based tools: How many calls/tokens/documents per month?

For per-seat pricing:

  • 5 users x $20/user = $100/month

For usage-based pricing:

  • 10,000 API calls/month x $0.01 = $100/month

Compare models using the same usage assumption.

Step 2: Calculate Total Cost of Ownership (TCO)

TCO includes more than just the tool cost:

  • Tool subscription cost
  • Implementation and setup costs (if any)
  • Training costs
  • System administration (ongoing)
  • Opportunity cost of people's time to learn the tool
  • Potential cost if you switch tools later

Example TCO calculation for a new tool:

  • Monthly subscription: $500
  • Implementation (one-time): $2,000 (assume 40 hours at $50/hour)
  • Training (one-time): $500 (4 hours of your time)
  • Ongoing admin (5 hours/month at $50/hour): $250/month
  • Total first month: $500 + $2,000 + $500 + $250 = $3,250
  • Ongoing monthly: $500 + $250 = $750

If you expect to use the tool for 24 months, the total is $3,250 + (23 x $750) = $20,500

Compare that to the benefit. If the tool saves 10 hours/month (worth $500/month in labor), the ROI is positive.

Step 3: Understand the Contract

Before committing, read the contract carefully. Watch for:

Billing cycle: Monthly? Annual? Consequences if you cancel mid-cycle?

Minimum commitment: Can you cancel anytime, or are you locked in for a year?

Price increases: Does the vendor guarantee stable pricing, or can they raise prices? When?

Overage charges: If you exceed your plan, what happens? Automatic upgrade? Extra charges?

Support terms: What support is included? What costs extra?

Data ownership: Who owns your data if you cancel?

Auto-renewal: Does the subscription auto-renew? When do you need to cancel to avoid renewal?

Example contract gotcha:

"Annual subscription: $5,000/year. Auto-renews annually. 30 days notice required to cancel."

If you don't notice the email and cancel within 30 days, you automatically renew for another year, even if you stopped using the tool in month 8.

Step 4: Compare Tools Apples-to-Apples

When comparing tools with different pricing models, calculate the annual cost for YOUR expected usage:

Tool A: $20/user/month, 5 users = $100/month = $1,200/year

Tool B: $0.01 per API call, 50,000 calls/month = $500/month = $6,000/year

Tool C: Tiered plan at $200/month = $2,400/year

Tool A is cheapest for your usage. But if your usage triples, Tool B becomes cheaper. Understand the breakeven points.

Negotiating with Vendors

You have more negotiating power than you might think.

Negotiation leverage:

  • Team size (larger = more leverage)
  • Long-term commitment (willing to sign 2-3 years helps)
  • Public visibility (if you become a customer, vendor can use you as a case study)
  • Competitive alternatives (if other tools do the same thing)

What to negotiate:

  1. Price: "Your standard plan is $20/user. Can you offer a discount for 10 users signing an annual contract?"
  2. Features: "Can you add feature X as part of the plan, or does it cost extra?"
  3. Support: "Can we include phone support, or is that an add-on?"
  4. Contract terms: "Can we cancel with 30 days notice instead of 90?"

How to negotiate:

Why it fails: You did not negotiate. For teams, discounts are usually available.

Better: For teams, always negotiate. Most vendors have flexibility.

"We started using the tool and assumed we could cancel anytime."

Why it fails: The contract said auto-renewal and 30 days notice required. You got charged for another year.

Better: Before signing anything, read the contract. Understand auto-renewal, cancellation terms, and price increase policies.

Anti-Pattern 4: Comparing Tools Without Standardizing Assumptions

"Tool A costs $100/month. Tool B costs $500/month. Tool A is cheaper."

Why it fails: You didn't account for different usage assumptions. Tool B might be cheaper for your actual usage.

Why it fails: TCO includes setup, training, and admin. Total cost might be $500/month when you account for everything.

Better: Calculate TCO, including implementation, training, and ongoing admin. Use that for decisions.
